Why Your Estimate Turnaround Time Is Costing You Jobs (And How to Fix It)

A homeowner gets three estimates. Two arrive in 24 hours. Yours comes in 3 days. You've already lost.

The 48-Hour Window

Imagine you're a homeowner in Burnaby with a broken furnace on a Tuesday morning in November. You text three HVAC companies. One replies with a quote by Wednesday afternoon. Another—the one with the slick website—sends an estimate by Thursday morning. The third, a solid operator with good reviews, finally shows up for a site visit on Friday and emails a quote on Monday.

Which one do you call first?

Most homeowners have already made a mental decision—or called the first company back—before the third estimate lands. That's not because the third company is worse. It's because the estimate arrived too late to matter.

Why Estimates Take So Long

In a typical trade business doing $500K–$1.5M in revenue, the estimate workflow looks like this:

  • Customer calls or texts (or uses your website form).
  • You or an admin person reads it, maybe hours later.
  • You schedule a site visit (which might be 2–5 days out).
  • The technician visits, takes photos, measures, notes complications.
  • The tech texts or emails notes back to the office.
  • Someone (you, an admin, or the tech) opens a spreadsheet or old estimate template, plugs in numbers, checks pricing, adds markup.
  • You review it for accuracy.
  • You send it to the customer.
  • Total elapsed time: 3–7 days.

Meanwhile, your competitor has a system that flags the job, auto-populates a template with common materials and labor, and gets a rough estimate out the same day—with a note that a site visit will refine the price.

What AI-Assisted Triage Does

You don't need to replace your technician's expertise or judgment. But you can use AI to handle the clerical bottleneck:

  • Lead pre-qualification: An AI system reads the incoming request ("furnace won't start, 15 years old, basement unit") and flags it as high-priority, high-value, or seasonal.
  • Template auto-population: Common jobs (water heater replacement, furnace tune-up, basic plumbing repairs) can pull historical pricing, material costs, and labor estimates into a draft form in seconds.
  • Photo analysis: If a customer uploads a photo of a broken appliance or roof section, AI can help identify the model, age, or damage level—saving your tech time on-site.
  • Scheduling nudge: The system can suggest the next available visit slot and auto-send a confirmation, reducing back-and-forth.

None of this removes the need for a site visit on complex jobs. But it lets you send a preliminary estimate in 2–4 hours instead of 3 days. That preliminary estimate says, "Based on your description, we estimate $X–$Y. A site visit will confirm the final price." It keeps you in the conversation.

The Real Cost of Delay

Consider a $1.2M HVAC business in the Lower Mainland. If you're losing one in five seasonal estimates because your turnaround is slow, that's roughly 40–60 jobs per winter season. At an average job value of $2,500–$4,000, that's $100K–$240K in annual revenue walking to faster competitors.

Even a 30% improvement—going from a 3-day average to a 1-day average—could recover 15–20 of those jobs per season.

Where to Start

You don't need a complete overhaul. Start with your top 3–5 most common job types (furnace replacement, water heater swap, basic electrical panel work, roof inspection). Document what information you need to quote them, what materials and labor costs are typical, and what questions always come up.

Then implement a simple system: a web form that captures the key details, an AI tool that drafts an estimate template, and a rule that says, "All preliminary estimates go out within 4 business hours."

Your technicians still do the detailed work. You still visit complex jobs. But now you're not losing business because someone's inbox was full on a Thursday.
